Group-Wide Transport Audit and Tender for an International Fittings Manufacturer
The Challenge
The group managed transport in a decentralized way, with fragmented accountability, low procurement maturity, and manual processes. There was no unified oversight, no consistent KPIs, and no mechanism for leveraging the group's combined purchasing scale.
What We Do
A three-stage project: diagnosis, a target operating model, and implementation support.
Building a transport cost baseline by country, flow, and mode.
An audit of procurement, contracts, systems, and organization, including a maturity assessment.
Preparation of a four-wave transport tender combining volumes across the group.
Results
An annual group transport cost baseline established at roughly PLN 13 million.
A tender savings target set at 5–10 percent of spend.
Roughly 40 percent of carrier relationships found to be running without a signed contract.
Summary
A comprehensive diagnosis and target operating model for transport were delivered across the entire group, turning a decentralized model into an integrated, data-driven one. The quantified cost baseline and savings target point to real potential of PLN 0.7–1.3 million per year.
