Our client distributes and processes steel products, operating out of several depots.

The Challenge

Facing growing cost pressure, the company needed a diagnosis of its warehousing, transport, and procurement areas. Transport was running at a monthly loss, and there were no KPIs, no systematic delivery notification, and no structured process for procuring transport services.

What We Do

  • A comprehensive logistics audit, including a site visit and analysis of depot data.

  • Comparative analysis of depot performance and delivery structure.

  • A transport tender with requests for quotation sent to 65 carriers.

  • Preparation of a proposal for implementing a transport management system and a warehouse KPI set.

Results

  • Estimated savings from the transport tender of roughly PLN 155,000 per year.

  • Freight rates reduced by roughly 6 percent and flat rates by roughly 8 percent.

  • An RFQ sent to 65 carriers as part of a structured procurement process.

Summary

A multi-stage engagement delivered a map of key challenges together with benchmarks and measurable cost results. The transport tender produced quantifiable savings, and the audit set the direction for digitalization and professionalizing transport procurement.
