Our client is a distributor and manufacturer of private-label cosmetics, selling through multiple channels to end customers.

The Challenge

The company needed recommendations to scale the business. Retail order packing was a bottleneck, and planning processes and data architecture did not support inventory optimization or warehouse workload balancing.

What We Do

  • On-site warehouse assessment and analysis of volume, inventory, and order data.

  • Development of conceptual plans for redesigning the warehouse layout.

  • Analysis of planning processes and inventory and ordering policy.

  • Analysis of the IT systems architecture and development of a value map with recommendations.

Results

  • Potential to increase outbound throughput by around 35–40 percent.

  • High-bay storage utilization at 79 percent, with identified reserve capacity.

  • Private-label inventory turnover roughly 20 percent better than the market average.

Summary

A review of warehouse, planning, and systems processes identified significant potential to increase outbound throughput and storage reserve. The engagement delivered a value map and recommendations for implementing integrated planning and product lifecycle management.
