Our client was a manufacturer of advanced marine machinery and equipment, running projects on a make-to-order basis.

The Challenge

The company was entering a phase of rapid growth and planning an ERP migration, but its supply chain wasn't ready for it. The absence of warehouse and transport management systems, a lack of KPIs, and heavy reliance on manual work and a handful of key people were limiting productivity and scalability.

What We Do

  • Value stream mapping and an operations audit across seven areas, from logistics to engineering and digitalization.

  • Over 25 interviews with staff across all departments.

  • Assessment of IT system utilization and a review of the warehouse layout.

  • Development of an executive summary, a recommendations catalog, and an implementation roadmap covering 14 initiatives.

Results

  • ERP system utilization found to be just 30 percent of its capability.

  • Around 30 percent of project managers' time consumed by locating components.

  • Over 140 hours per month of logistics time consumed by manual work.

Summary

The audit gave management a full diagnosis of supply chain maturity along with a transformation roadmap. It recommended implementing warehouse and transport management systems as an intermediate step ahead of the full ERP migration, delivering an immediate improvement in tracking and productivity.
