The Warehouse Map: Why Design Always Starts Too Late

DESIGN STARTS TOO LATE BECAUSE IT COMES AFTER THE FACT

The classic scenario: a company only realizes it needs a new warehouse the moment it wants to launch a new sales channel (e.g. e-commerce) and it turns out current space can't support it. A LinkedIn survey among logistics professionals found that 37% cite a lack of defined operational requirements as the biggest challenge in warehouse design, and 35% cite changing assumptions during the project itself (which takes months, not days). The solution isn't waiting for a finished sales plan from the board, it's a recurring analysis of goods flow, from which space requirements follow — that's a job for logistics, not something logistics merely reacts to.

SCENARIOS INSTEAD OF ONE FORECAST

Instead of waiting for one definitive number from sales, it's worth preparing several variants — e.g. a baseline scenario (current B2B/e-commerce structure) and a growth scenario (e-commerce growing from 5% to 20% of revenue). Hedging against uncertainty doesn't mean investing in the maximum right away, it means planning "expansion rights" into the lease (the ability to move walls, add on space) and leaving room in the layout for future picking stations, even if fewer are enough to start. The risk of this decision belongs to the whole organization, not the logistics department alone.

PROCESS FIRST, BUILDING SECOND

The most common mistake at small and mid-sized companies is the reverse order: leasing the building first, then trying to fit internal zones into it. The right order: design the process, then choose a building that fits that process — in extremely automated warehouses, the interior (gantry cranes, automation structure) is literally built first, and the walls go up last.

THREE FLOW LAYOUTS, AND THE WAREHOUSE AS A "PARCEL FACTORY"

The three most efficient warehouse layouts are: the "I" layout (goods enter on one side, exit on the other, linear flow with no backtracking), the "L" layout (a square footprint with the office in a corner), and the "U" layout (receiving and shipping on the same side, office in the middle). All three minimize the number of times goods are touched. A modern warehouse is, in practice, a "parcel factory" — its job is to assemble a shipment in the cheapest way to send, so different product groups need to "meet" economically in the staging area (e.g. one small parcel combined with another small parcel on one pallet, instead of two separate, pricier shipments) — because in most operations, transport cost outweighs storage cost.

BUFFERS BETWEEN ZONES ARE MOST OFTEN UNDERSIZED

A buffer is the space where a completed order waits to be picked up by the next stage of the process. A common mistake: shrinking buffer space to fit in more racking — which apparently increases storage capacity, but in practice creates a bottleneck (like a checkout line with three registers open instead of seven). It's not worth saving on operational space at the expense of the buffer.

Total warehouse throughput is defined by the slowest stage of the process — e.g. 12 packing tables can bottleneck the entire warehouse, even if storage space is only 70% utilized. A key design mistake: sizing zones for average annual sales instead of the seasonal peak — it's the two most intense weeks of the year (the pre-holiday period) that should define zone size, not the annual average. When evaluating an automation offer (conveyors, sorters), you need to carefully check whether the manufacturer's stated throughput is an average or a maximum value, and how it holds up under a fault or downtime.

LOOK FOR SUPPORT BEYOND THE EQUIPMENT VENDOR

A detailed plan is worth building together with the vendor of your chosen solution, but the layout itself and the functional requirements are better consulted more broadly — reference visits to other logistics operations (ideally outside your own competitive industry) and independent advice help avoid a situation where one vendor designs the warehouse "around their own building blocks." The most common mistakes to avoid: starting the project too late, no internal consultation on volumes and scenarios, benchmarking limited to a single vendor, designing for the average instead of the peak, and starting from the building instead of the process.
